Bagless vacuum cleaners, then motors, hand dryers and hair care
Spent years and thousands of prototypes on a product nobody in the industry wanted to sell.

Dyson's frustration was ordinary: a vacuum cleaner that lost suction as its bag filled. His response was not. He worked through a long series of prototypes of a cyclonic separator — famously well over five thousand of them — before he had a machine he was satisfied with.
The harder problem was commercial. The established manufacturers made recurring revenue selling replacement bags, so a bagless machine was not an improvement to them, it was an attack on their business model. Licensing went nowhere in the UK. Dyson eventually manufactured and sold it himself.
Because he could not licence the product, he had to build the company: manufacturing, distribution, and marketing that explained the technology rather than the brand. The engineering story became the sales story, and the company later moved the same approach into motors, air treatment and hair care.
The refusals were not a judgement on the product — they were a judgement on what the product would do to bag revenue. When an established player turns down something that plainly works, ask which of their existing income streams it threatens. That answer tells you both why they said no and how exposed they are if you do it yourself.
Thousands of prototypes is not stubbornness; it is a deliberate loop of one change at a time so you know what caused the improvement. Most small businesses testing a price, an advert or a process change more than one variable at once and then cannot tell what worked. Change one thing, measure, repeat.
Dyson's advertising explained how the thing worked, because how it worked was the reason to buy it. If your advantage is real and technical, explaining it plainly beats atmosphere. If you cannot explain the advantage in a sentence a customer would repeat, the advantage may not be as real as you think.
Dyson has had public failures alongside the successes — most visibly the electric car programme, cancelled in 2019 before any vehicle reached sale, after very substantial investment. The company said it could not be made commercially viable.
It is a useful counterweight to the persistence lesson. The same willingness to keep going that produced the vacuum can, in a market with different economics, spend a great deal of money on something that was never going to pay. Persistence needs a stopping rule.
